How we calculate

  1. Share leaving a month leaving ÷ members. From 12-month totals: 1 − (1 − leaving ÷ members)^(1/12)
  2. Kept a year (1 − monthly share)^12. Never 12 times the monthly share: 3 in 100 a month keeps 69 in 100 a year, not 64.
  3. Average stay and joins to stay level 1 ÷ monthly share, capped at 60 months, and monthly share × members.
  4. The size you settle at joins a month ÷ monthly share. Same sales, 4 to 3 in 100 leaving lifts it by a third.
  5. Month by month next = members × (1 − share) + joins + won back: 36 months for the tank, 12 for each fix.
  6. The five fixes each run alone against today, ranked by members after 12 months, with fees over the 12 months (members each month × fee) beside them. Quiet members cancel at about 1 in 10 a month. Win-back asks a twelfth of last year’s leavers each month. Trials and leads change joins.
  7. Fees walking out a year leavers a year × fee × 12. A year of fees from everyone who left; the cash you miss inside the year is about half.

This is an estimate. It holds the share leaving steady, and real churn is higher in a membership’s first months. Leave frozen members out of every number, and count a cancellation in the month it ends.

Questions owners ask

What is a good gym retention rate?

The HFA 2025 report puts average annual retention at 66.4% (2024 data, 175 companies in 27 countries). That is an average for gyms in general. For studios, CrossFit, yoga and PT there is no separate public figure, so also compare with your own last year.

How do I work out my monthly churn?

Divide the members who left in a month by the members you had at the start of it. Better: take the last 12 months and let the calculator turn it into a monthly share.

Why does one point of churn matter so much?

Because your gym settles where joins and leavers balance. With 36 joins a month, 4 in 100 leaving settles at 900 members and 3 in 100 at 1,200. That is a gym a third bigger on the same sales.

Why does the order of the fixes change?

The ranking uses your numbers. A fix aimed at new members counts for more when you sign a lot of them, and a fix aimed at people leaving counts for more when churn is high. So the first fix is not the same for every gym.

Are the improvements realistic?

They are yours to set. Each starts at a cautious size based on what gyms typically see, and the note under each fix says what that is.

Do you keep what I type?

No. The sums run in your browser. Nothing is sent unless you ask for the playbook, and then only your numbers and the email you give.
